Value-based pricing

Definition

Value-based pricing sets the price of a service according to the value it delivers to the client, such as revenue gained or costs saved, rather than the hours or materials it takes. It is used by consultants, agencies, and freelancers who can tie their work to measurable business outcomes.

Value-based pricing in practice

Value pricing starts with a conversation about the client's goals and what success is worth to them. The price is then set as a fraction of that value, usually presented as a fixed project fee, often with tiered options.

Because the price is not tied to time, finishing faster increases your profit instead of reducing your invoice. The trade-off is that you must understand the client's business well and define the scope and outcomes clearly.

Invoices for value-based work look like fixed-price invoices: the project or phase name, the agreed fee, and the payment schedule, without hours.

Example

A conversion consultant estimates a checkout redesign will add $200,000 of annual sales for an online store. She proposes a fixed fee of $25,000 rather than billing her expected 80 hours at an hourly rate.

Frequently Asked Questions

Is value-based pricing the same as a fixed price?

The invoice looks the same, but the price is set differently. A fixed price is often estimated from expected hours; a value-based price is set from the outcome's worth to the client.

Does value-based pricing work for small projects?

It works best when the outcome is significant and measurable. For small, routine tasks, standard fixed or hourly pricing is usually simpler.
